TL;DR: Every B2B project is different, so there is no meaningful price per phase. What there is, is a consistent set of things that make a project simple or complicated. Almost all of them are requirements you already have, whether or not they are written down.

Straightforward when: You accept a proven B2B layout and have a brand guide.
Gets complicated when: Every screen is bespoke, approval needs a committee, or design restarts after development begins.

Store provisioning, environments, platform configuration, shipping and tax setup.

Straightforward when: One region, standard shipping, straightforward tax.

Gets complicated when: Many stakeholders, slow approvals, or a long timeline. PM scales with elapsed time, not with build complexity, so a project that drags costs more in PM even if nothing else changes.

Optional Add-Ons

Middleware and integration ownership, premium search, and similar.

Straightforward when: Not needed, or you own the middleware.
Gets complicated when: You want the agency to own the integration layer long-term rather than hand it back.

The Five Things That Decide How Big a Project This Is

  1. How far your B2B model is from native Shopify. Companies, catalogs, payment terms and self-service ordering are built in. Rep hierarchies, agent-controlled pricing and multi-stage approvals are not. The distance between those two is the single biggest variable in the project.
  2. Catalog size and data quality. Not just SKU count. Whether attributes are consistent, whether specifications need to stay filterable, and whether customers still order by legacy part numbers.
  3. How many customer types you have. Each combination of catalog, price list and payment terms is a test case. Testing effort grows with combinations, not with customers.
  4. Whether the ERP owns pricing. If prices live in the ERP and must be right in real time, that is an integration problem rather than a commerce configuration problem, and it is priced accordingly.
  5. How fast you can make decisions. Project management scales with elapsed time. A project that takes twice as long costs more in PM even if the build is identical.

What You Pay That Is Not the Build

These are ongoing costs to you, not agency fees, and they are easy to leave out of a budget:

Questions to Ask Any Agency Quoting You

If you are comparing proposals, these separate a scoped quote from a guess:

  • Which of my B2B requirements are native Shopify, which are apps, and which are custom development?
  • What is your assumption about my catalog data quality, and what happens to the price if it is worse than that?
  • How many customer-type and price-list combinations have you scoped for testing?
  • Which system owns pricing in your design, and what happens when it is unavailable at checkout?
  • What is in the fixed fee, and what is explicitly out?
  • What are the third-party costs I will pay directly, on top of your fee?
